AEO vs SEO: where should you spend first?

The short answer

For almost every business, SEO comes first and AEO builds on top of it. The two share the same structured-data and entity foundation, so the honest question is sequencing rather than either-or. Spend on SEO when your pages need to be crawlable, rankable and worth citing at all. Layer in AEO once that foundation exists and your buyers genuinely research with AI assistants. Spending on AEO first, with nothing underneath it, gives the models nothing to quote.

This question comes up on almost every call now, usually framed as a choice. It rarely is one. AEO and SEO draw on the same foundation of clean schema, consistent entities and answer-ready content, so treating them as rival budgets misses how the work actually fits together.

Why it is a sequencing question

The thing an AI assistant cites and the thing a search engine ranks are built from the same raw materials. A page that is structured, authoritative and clearly written is a candidate for both. So the real decision is not whether to do one or the other. It is what order to build in, and how far to push the newer, emerging layer of AI-citation work.

Concretely, the overlap is large. Clean schema, reconciled entities, a clear extractable answer on the page and genuine authority all serve a ranked link and a quoted passage at the same time. That is why sequencing rarely means delay: build the SEO foundation well and you have done most of the AEO groundwork already, without a separate project or a second invoice.

Spend on SEO first when

  • Your important pages are not reliably crawled, rendered or indexed.
  • Your content is thin, or written to a word count rather than to a buyer question.
  • You have little authority yet, so there is nothing durable for rankings or models to trust.

A simple rule of thumb

If you are not sure, build the SEO foundation and let AEO come with it. If your buyers are clearly ahead of you and already asking assistants about your category, bring the answer work forward. Either way it is one system, costed against senior hours rather than two competing line items.

A worked example

Take a B2B firm with a decent site but thin service pages and little authority. Spending first on AEO tracking would be premature: there is not enough substance for a model to quote, so the citations would not come and the reports would be flat. Spend the same budget on the SEO foundation, and the structured data, entities and reference content that AEO needs get built as a by-product. Six months on, the same firm is a sensible candidate for the emerging citation layer, because now there is something to cite.

Reverse the picture. A firm that already ranks well, has real authority and whose buyers clearly research with assistants is leaving value on the table if it ignores AEO. For them, bringing the answer work forward is the right call, because the foundation is already paid for. The point of the rule is not to always pick SEO. It is to spend where the foundation actually supports the return.
