Google Shopping is the default engine of online retail. When someone searches for a product, the carousel of images, prices and shop names at the top of the results is Shopping, and for most ecommerce accounts it carries the majority of paid revenue. It looks simple from the outside, which is exactly why so much of it is run badly. There are no keywords to write and no ad copy to agonise over, so the temptation is to upload a feed, point Performance Max at a ROAS target and leave it. That is precisely how budget leaks.

The truth of Shopping is that the product feed is the campaign. Google decides which searches your products appear for by reading the feed in Merchant Center: the title, the product type, the attributes, the identifiers and the image. Get those right and the same budget reaches better-matched, higher-intent buyers. Get them wrong and you pay to appear for searches you can never convert, while the products that would sell sit invisible. Most feeds we inherit are the retailer's raw catalogue export, never written for how people actually search.

The second failure is the number the account optimises to. A single blended ROAS target flattens every product to the same economics, so the account happily scales your lowest-margin, highest-return lines and starves the ones that pay the bills. We segment by real contribution margin, because a 5x return on a thin-margin product can lose money while a 3x on a strong-margin one prints it. Revenue is not the goal; what is left after cost of goods and media is.

Performance Max has made all of this both easier and more dangerous.
